Challenges

Over five years, Visagio acted as a strategic partner of one of the largest global companies in the consumer goods sector, leading a comprehensive digital transformation in its B2B sales channels. The challenge was to integrate physical and digital operations, strengthen customer-centricity, and explore new revenue sources on a global scale.

Approach

Visagio led the restructuring of the business model, digitizing the sales and distribution force, supporting the implementation of global digital products. Customer experience centers and training programs were established that impacted more than 80,000 employees. In addition, new sources of revenue were created through financial services and the structuring of the marketplace, which involved other industries in the sector in the transformation process.

Results

Global reach: the transformation reached 23 countries, consolidating itself as one of the greatest cases of B2B digital transformation.

Customer base: more than 3 million monthly active clients on the platform. - Satisfaction and engagement: an increase of more than 30 points in NPS and a quadrupling of the volume of digital interactions with customers.

Business efficiency: significant gains in the sales and distribution force, with a reduction in the cost of serving, an improvement in the product mix and an increase in profitability.

Challenges

Since August 2023, Visagio has been acting as a strategic and operational partner of a European payment company based in London and present in seven European countries. The challenge is to drive its financial, operational and digital transformation, seeking portfolio efficiency and creating the basis for growth and expansion in the coming years.

Approach

The beginning of the operation was guided by a strong efficiency agenda and simplification of the portfolio, optimizing administrative expenses and service costs. Revenue and expense management models, tools for monitoring and reporting product performance, and the definition of the vision and product roadmap for the next five years were built. Visagio is currently conducting the company's growth and expansion plan through interim management and project execution on Product Management, Data, Operation, Sales, Revenue Management, Customer Support and HR fronts.

Results

Financial growth: net revenue increased 76% and operating profit grew 57% since the beginning of the partnership with Visagio.

Operational efficiency: 45% reduction in the cost per transaction and more than €1 million in savings with cloud costs.

Improvement in processes: payment processing speed halved compared to 2023.

Impact on engagement and satisfaction: increase of 12 p.p. in Monthly Active Users of the application and improvement of 15 points in NPS.

Challenges

With increased competitiveness and regulatory changes, the company presented a scenario of reduced life base, revenue, and profitability, mainly impacted by an increase in customer acquisition costs (CAC), with no connection with sales quality and a low historical reduction in expenses. The initial challenge was to leverage efficiency, increasing cash generation for the sake of business longevity.

Approach

Visagio, over 2 years, operated with a program of efficiency, strategy evolution and operational excellence, themes that were enhanced by extensive experience in technology transformation with a fundamental role in simplifying and evolving processes, enabling greater efficiency and competitive differentiation. The IT strategy, project portfolio management and squads, and data and systems architecture were reviewed, with the execution of data structuring and strategic KPIs, in addition to the automation of critical and manual processes, such as revenue reconciliation.

Results

Operational efficiency: identified opportunities of over R$ 200 million, with the capture of R$ 160 million in a year and a half - about R$ 30 million in IT initiatives.

Delivery and automations: over R$ 300,000 per month in revenue divergences prevented by automations in the reconciliation process.

Reduction of demands: 50% drop in operational and spot demands directed to the data area.

Challenges

One of the largest global consumer goods companies, with more than 400 brands and an international presence, faced challenges of inefficiency in the process Order-to-cash, with an OTIF index of only 70%. This scenario was impacted by the complexity of the portfolio and the characteristics of the logistics operation.

Approach

Our work began with a phase of Discovery together with the business team to deeply understand the logistical bottlenecks. Based on this diagnosis, we designed and implemented an integrated solution, consisting of three main pillars:

  • Intelligent Order Allocation with AI-based optimization models, supported by RPA, ensuring efficient prioritization, elimination of manual intervention, and integration with inventories.
  • Order Tracking through a web portal accessed by customers and collaborators, with intuitive dashboards, real-time status, and actionable insights throughout the entire order cycle.
  •  Data Squad & RPA, aimed at automating critical processes, reducing human errors and increasing efficiency in areas such as logistics, service and warehousing - totaling 43 automated processes.

Results
